I always cook the butts around 250 until the bark gets to the color I want, then wrap in foil and continue cooking at 250. I had 18 butts on the pit this past Sunday and they were finished in 11 hours.
 
I had the same issues with my first couple of butts.

My solution was to start them around midnight, with a bbqguru pitminder. I know they'll finish sometime in the afternoon, and then just foil and hold. Around here, you can be reduced to a bloody pulp if meat isn't presented on time.

I may try ramping up the temp to 250 in the future after reading this thread, though.
